A £7,500 installation grant can help make a heat pump more affordable, but the savings depend on more than the upfront price.

An analysis by Nesta shows how electricity tariffs, installation quality, and a home's gas connection can determine whether a heat pump costs less than a gas boiler over its lifetime.

Here's what to know

Users can adjust efficiency, financing, subsidies, and energy prices in the interactive tool presented in Nesta's analysis. The tool spreads upfront and operating expenses over each system's lifetime to compare air-to-water heat pumps with gas boilers.

Under its baseline assumptions, the Boiler Upgrade Scheme's £7,500 grant cuts a heat pump's annualized cost by £630 for a 2026 installation, according to Nesta. Even with that support, gas boilers remain cheaper for installations before 2031.

The balance shifts when households make two additional changes: choosing a tariff that lowers the effective electricity rate by 15% and fully disconnecting from gas to eliminate its standing charge.

Together, those changes make heat pumps £260-£370 cheaper annually, depending on the installation year.

Ovo Energy's analysis, cited by Nesta, suggests that a properly installed heat pump can operate for at least 20 years under optimal conditions.

Extending Nesta's assumed lifespan from 15 to 20 years, alongside the tariff and gas disconnection changes, increases annualized savings to £330-£430.

Smart Solar Homes' analysis indicates that careful adjustments, including lowering flow temperatures, can help a heat pump produce 3.5 units of heat for every unit of electricity it uses.

Adding that level of efficiency to the previous assumptions brings annualized savings to £520-£610.

Nesta also models a 10% increase in heating demand, which reduces those savings.

At a hypothetical electricity-to-gas price ratio of 5.0, gas boilers become the cheaper option again.

What can be done?

Of Nesta's three priorities for heat pump affordability, one concerns energy prices: electricity needs to cost less relative to gas. The other two are better installation and configuration, and continued grants or loans to lower upfront costs.

Financing can also determine whether an upgrade is manageable. Palmetto's Comfort Plan offers $0-down options and states that heating and cooling costs could fall by up to 50%. Its plans include 12 years of free maintenance, helping homeowners plan for equipment upkeep alongside energy expenses.

Combining solar with efficient electric HVAC can help manage utility spending and make a home more self-reliant by supplying some of the electricity it uses. EasyHome offers a solar comparison shopping tool to help homeowners evaluate installation offers and find the best deal.

According to Nesta, keeping the Boiler Upgrade Scheme budget for 2027-28 at £400 million and applying inflation-linked increases afterward would leave deployment funding £730 million below the previously announced three-year total.
